16 Years In: What Running a Studio Actually Taught Him

We talked to Nelson, a studio operator from Medellín who's been in the game longer than most — about managing talent, growing without losing control, and what nobody tells you before you start.

Nelson started at 19 fixing computers for webcam studios in Medellín. That led to helping studios with setups and streaming, then to opening his own studio, and over the years to also building one of the most widely used studio management platforms in Colombia (Neumapp).


THE STUDIO

The Hybrid Shift

His studio is leaner now (about 30 people on-site), with most models working from home — a shift forced by the pandemic rather than planned. His takeaway: the studios doing well are the ones that manage to offer the same level of support (photography, profile management, tech support) no matter where their people are. The hardest part isn't logistics, it's staying human and keeping operational control at a distance — most studios don't realize how much that costs them until models have already started leaving.

BUILDING NEUMAPP

Nine Years. Started at 4 AM.

While running his studio, Nelson handled everything manually — receipts, reports, hours — until one exhausting night he decided there had to be a better way. He started building Neumapp that same night, at 4 AM. Nine years later, the platform is used by over 200 studios across Colombia, with more than 10,000 models and 500 monitors running daily operations through it. It centralizes everything in real time: online hours, earnings, billing, payroll, outstanding debts, etc. He also notes that giving a model her own branded app (instead of a WhatsApp group) signals seriousness, and that the platform adds a layer of security against payroll errors or manipulation. The launch had early infrastructure problems ("too much success"), but today they run at 99.9% uptime.

The most common mistake: expanding too quickly without solid operational control, which causes the original studio to collapse. He recommends weekly (not monthly) check-ins on every model's numbers, and only focusing heavily on recruitment once internal service is at least 90% optimized.

The Ones Who Grow Are Doing Three Things at Once

The models who consistently grow are the ones who treat social media, content, and live streaming as one combined strategy instead of three separate jobs. His approach is to start with whoever's already willing to go public, let the results speak for themselves, and let more hesitant models come around once they see it working.

His physical studio now serves as a live testing ground for new Neumapp features before they roll out elsewhere. His next focus is AI — built into the platform itself, aiming to create an "AI co-pilot" that helps managers make real-time, data-driven decisions as events unfold, rather than just reviewing what already happened.
